How to Plan Lessons Faster Without Planning Worse Lessons

Where the Hours Actually Go

Ask a room of elementary teachers how much time they spend planning and you’ll hear four to six hours a week. That’s the number teachers will admit to. After 33 years in K-5 classrooms, my honest read is that it’s closer to six to eight — because the hours don’t arrive in a block you could point at. They arrive in twenty-minute pieces. A prep period that got eaten. A worksheet reformatted at 8pm. Sunday afternoon, which was supposed to be an hour.

There is no official answer to how long lesson planning should take, so here is a more useful measure. One complete lesson package — standards selected and correlated, learning objectives written, a timed teaching breakdown, formative and summative assessment, and differentiation for your special learning groups — takes one to two hours to build from scratch. And that assumes the supplies are already sitting in your room.

Which tells you something immediately. Almost no elementary teacher builds five of those a day. Nobody has ten hours. So the real question isn’t how to plan a full package faster. It’s what teachers do instead — and what that substitution costs.

Why “Save Time” Doesn’t Land

Nearly every planning tool leads with the same promise. Save time. It’s on the homepage, in the ad, in the subject line.

It doesn’t land, and the reason isn’t that teachers don’t want time. It’s that teachers were already offered that, years ago. It’s called a curriculum adoption.

Your district selects a program. You lock in on it. Year one is heavy — new materials, new pacing, everything unfamiliar. Year two is lighter. By year five you are reading another lesson to your students, following the assessment design that came in the box, and moving on to the next one. Follow the order, follow the plan. Prep time drops every single year, exactly as promised.

I want to be clear that this is okay. It isn’t laziness and it isn’t a failure of craft. It is a rational trade made under real conditions by a professional with a full class and a finite number of evenings. Most good teachers I’ve worked with made it.

What it doesn’t leave much room for is authorship.

Following the program is school policy, and following it well is real skill. But most teachers I know still have ideas they never get to run — a unit they’d build differently, two subjects they’d rather teach together, a lesson shaped around something their particular class got excited about in October. The reason those ideas stay ideas is almost never that they were bad ones. It’s that there was no evening available to build them in.

That’s why “save time” bounces off. It’s promising something teachers were already promised, by the program sitting on the shelf. And there’s one more thing that program came with: a coverage section, a chart asserting that if you teach every lesson in it, every standard is covered.

At least, that was the idea.

What Works, Whatever You Use

Some of what makes planning slow has nothing to do with software, so here is the part that’s true regardless of what you use. None of this requires a subscription to anything.

Batch by subject, not by day. Plan the whole week of math while the math book is already open, instead of flipping back to it five separate times. Then do the same with ELA. Same content, noticeably less time, because every switch between subjects costs you a re-orientation nobody counts as planning.

Design the day before you design the minute. The reason Sunday planning runs long is usually that structural decisions and content decisions are happening in the same sitting. Which unit comes first is a different kind of thinking than what happens in minute twelve. Read the outline before the sentence — run the two passes separately and both go faster.

Write the check before the activity. Decide how you’ll know whether they got it, then build backward. Teachers who plan the assessment last end up revising the lesson to fit it, which means planning the lesson twice.

Keep what you build somewhere you can find it. A folder, a binder, a shared drive — the format matters far less than the discipline. Most of us have rebuilt a lesson we already wrote because it was faster than finding it. That’s the cheapest hour in this entire article and almost nobody takes it.

And let me be honest about where a platform actually enters, because an article where the product is the hero of your whole summer isn’t worth reading. Summer isn’t planning season anyway. Three Questions Worth Asking Again

Here is where planning faster stops being about speed.

There are three questions elementary teachers ask, usually somewhere around the second cup of coffee, and then quietly drop:

“What if I want to try something unique — with the same standards?”

“What if I got some fun supplies I want to plan around?”

“What if I want to combine SEL with my other subjects?”

Notice that not one of those is a complaint about speed. They’re permission questions. Each one describes something a teacher genuinely wants to do and has stopped attempting — not because she couldn’t do it, and not because it’s slow, but because it isn’t realistically possible by hand on a Sunday.

Take the third one. A lesson that braids social-emotional learning into science and ELA, standards correlated across all three, one coherent activity sequence, assessments that actually measure all of it. That isn’t a familiar task done faster. For most teachers that’s a task that never gets attempted at all. Which is why multi-subject fusion is so under-used in elementary school despite covering more standards in the same minutes and — written well — supporting retention better, because thematic instruction gives children more than one thread to hold onto.

Combo classes are the sharpest version of this. You’d think two grade levels in one room would create flexibility. Teachers with combos will tell you the opposite: they feel less freedom, not more, because every lesson has to legitimately serve two sets of standards and there’s no time to build that twice.

Last year I was looking at an online science program for first grade. The lessons were good. To be fair to that publisher: the lessons genuinely called for those items. That’s not a scam. But look at what it does to a teacher’s Sunday.

You’ve found a lesson that nails a standard you need to cover. Now you have three options, and every one of them costs you something:

Pay the fifty to sixty dollars. Out of your own pocket, most likely, and that’s one lesson.

Spend the evening rebuilding the lesson around what’s already in your room. This is the option nobody counts as planning time, and it’s the one most teachers take.

Quietly drop the standard. Nobody’s watching, the year is long, and there’s a chart somewhere that says it’s covered.

Shopping for supplies is not something teachers want to do. They do it every week anyway, and the things they buy are expensive.

Sunday is supposed to be a day off. For a lot of elementary teachers it’s the first unofficial day of the work week.

Ask one of them what she’d do with that afternoon returned to her and she usually doesn’t have an answer ready. That’s the part that should bother us. Six to eight hours a week, every week of the school year, and the alternative use of that time has gone unimagined for so long there’s no plan for it.

The honest answers aren’t grand. Walks. Small projects around the house that have been waiting since September. Something you used to be good at before you had a class of your own. Time that isn’t accounted for.

Mine are two chihuahuas who would like considerably more walks than they currently get, and a hang drum I don’t play nearly often enough. That’s the scale of it. Nobody reclaims a Sunday in order to do something impressive.

After 33 years, here’s how I’d put it:

Essentially, the time is mine. Not my classroom’s.

That’s the whole point. Not efficiency. Not output. A Sunday that answers to you, and lessons on Monday you’d be proud to defend.

Questions Teachers Ask

How long should lesson planning take?

There’s no official standard, which is part of the problem. A useful benchmark: one complete lesson package — correlated standards, written objectives, a timed teaching breakdown, formative and summative assessment, and differentiation — takes one to two hours to build from scratch, assuming the supplies are already in your room. Most elementary teachers report four to six hours a week on planning overall; in my experience the real figure is closer to six to eight, because the time arrives in twenty-minute fragments that never get counted.

How do I plan faster without losing quality?

Separate the two kinds of decisions. Structural choices — which unit, which sequence, which standards — are yours and they’re where your professional judgment lives. How do I plan faster as a first-year teacher?
